The Minimalist AI Support Tech Stack for Startups: Tools, Cost Breakdown & Setup

AuthorPriyanka Malve

A startup needs four things for AI support: a help desk, help articles, an AI agent and one or two chat channels. Everything else can wait.

Below: four help desks compared, the real monthly bill for a three-person team, and a seven-step setup.

1. The Short Answer

Use one AI help desk that holds your inbox, help articles and AI agent. Connect the channels your customers already use. For a three-person team with 1,000 AI conversations a month, expect about $550 to $1,100 a month at list prices.

The AI fee, not the seat price, is the bigger cost. Intercom charges $0.99 per outcome for its Fin AI agent, so 1,000 solved conversations cost $990 before seats.

Key takeaways

  • You need four layers: help desk, help articles, AI agent and channels.
  • One tool usually covers the first three.
  • For a small team, AI fees cost more than seats.
  • Pay per resolution while your articles are thin; per session once they are good.
  • WhatsApp support replies are no longer free after 1,000 a month (from 1 October 2026).

2. What Goes in a Minimalist AI Support Stack?

Four layers. Most customer support software covers the first three in one product, so you usually pay for one tool plus a channel.

  1. Help desk and shared inbox. Every email, chat and WhatsApp message in one place. Skip for now: SLAs, skills-based routing
  2. Knowledge base. Your help articles. The AI answers from these, so 20 clear ones beat 200 thin ones. Skip for now: a separate docs tool
  3. AI agent. Answers routine questions and hands harder ones to a person. Skip for now: custom-built agents
  4. Channels. Where customers already write: email and web chat, or WhatsApp in India and the Gulf. Skip for now: phone and voice AI

Note: Skip a separate CRM, Zapier-style workflows and a phone system until you have a clear need. Each adds a bill and something to maintain.

3. Which AI Help Desk Should a Startup Pick?

All four publish their prices. Figures are per agent per month, billed yearly, checked November 2026.

  • Entry paid plan: Chatwoot: Startups, $19; Freshdesk: Growth, $19; Help Scout: Standard, $25; Intercom: Essential, $29
  • Free option: Chatwoot: 2 agents, no AI; or self-host free; Freshdesk: Free program for small teams; Help Scout: Up to 5 users, 100 contacts; Intercom: Trial only
  • AI agent billing: Chatwoot: 300 AI credits included, then $20 per 1,000; Freshdesk: $0.49 per session after 500 free (once); Help Scout: $0.75 per resolution; Intercom: $0.99 per outcome
  • Main channels: Chatwoot: Chat, email, WhatsApp, social; Freshdesk: Email, portal, chat; Help Scout: Email, chat, WhatsApp, social; Intercom: In-app chat, email, WhatsApp
  • Best for: Chatwoot: Teams with an engineer, tight budgets; Freshdesk: Email-heavy B2B support; Help Scout: Small teams that want simple; Intercom: SaaS with in-app support
  • Watch out for: Chatwoot: Self-hosting means you run upgrades; Freshdesk: Sessions bill even if unresolved; Help Scout: AI bill grows with resolutions; Intercom: Highest AI unit price here

Sources: Chatwoot, Freshdesk, Help Scout and Fin by Intercom pricing pages. Prices change often, so check before you buy.

Our pick: Chatwoot if you have an engineer and want the lowest cost. Help Scout or Freshdesk if most support is by email. Intercom if in-app chat is your main channel.

4. How Much Does an AI Support Stack Cost?

Example: three agents, yearly billing, 1,000 AI conversations a month. Our maths from list prices, not quotes.

  • Freshdesk Growth (AI billed per session; assumes 1,000 sessions): 3 seats $57; AI usage $490; monthly total $547
  • Help Scout Standard (AI Answers billed per resolution): 3 seats $75; AI usage $750; monthly total $825
  • Intercom Essential (Fin billed per outcome): 3 seats $87; AI usage $990; monthly total $1,077

Chatwoot is not in this table. It bills AI in credits and does not publish a cost per conversation. Its Startups plan includes 300 credits a month; extra credits cost $20 per 1,000.

Add channel costs too. Since 1 October 2026, WhatsApp charges for service messages after the first 1,000 per business phone number each month. Before that, support replies were free.

5. Per-Resolution or Per-Session Pricing: Which Is Cheaper?

It depends on how good your AI answers are. Intercom and Help Scout charge only when the AI solves the issue. Freshdesk charges $49 per 100 AI agent sessions, solved or not, after a one-time 500 free.

Per-session is cheaper once your help articles are good. Per-resolution is safer while they are still thin, because failed answers cost nothing. As the AI improves, a per-resolution bill goes up. Intercom said in March 2026 that Fin’s average resolution rate had reached 76% across its customers.

Tip: Set a monthly spending cap on the AI from day one. Intercom and Help Scout both offer one, so a launch or outage cannot triple your bill.

6. How to Set Up Your AI Support Stack in 7 Steps

  1. Count last month’s conversations. Sort them by channel and topic to see where to start.
  2. Pick one help desk. Use the cost table to match AI pricing to your volume. Trial it before paying yearly.
  3. Write 20 help articles. One clear answer for each common question. Delete old ones.
  4. Connect one or two channels. Usually email and web chat, or WhatsApp.
  5. Turn on the AI agent with limits. Limit it to your articles, set a spending cap and add a handoff message.
  6. Test with 50 real questions. Use past questions. Fix wrong answers by fixing the article.
  7. Review weekly for a month. Read AI chats, fill gaps and adjust handoff rules.

Step 3 matters most. Our guide to agentic RAG for customer service automation shows how an AI agent answers from your documents.

7. When Is a Minimalist Stack Not Enough?

A packaged AI agent is good at answering from help articles. It struggles when the answer lives inside your product. Plan for more if any of these apply.

  • Answers need account data. Order status or billing details need a link to your product.
  • Actions, not just answers. Refunds, plan changes or bookings need safe access to your systems.
  • Regulated or sensitive topics. Health, finance or legal questions need stricter controls.
  • Several languages or scripts. Arabic, Hindi or mixed-language messages need extra testing.

Customers also want a person when they need one. In a Gartner survey of 5,728 customers released in July 2024, 64% said they would prefer companies didn’t use AI for service. Their main worry was losing access to a person.

Warning: Free plans run out fast. Chatwoot’s free cloud plan has two agents, live chat only and no AI. Freshdesk’s 500 free AI sessions come once, not every month. Budget for a paid plan.

8. What Should You Track in the First 90 Days?

  • AI resolution rate. Share of conversations the AI closes without a person.
  • Cost per resolved conversation. Total monthly support spend divided by resolved conversations.
  • Reopen rate. Customers back within 7 days on the same issue. A rise means wrong answers.
  • CSAT on AI conversations. Compare with human-handled chats on the same topics.

9. Frequently Asked Questions

What is the cheapest AI help desk for a startup?

On list price, Chatwoot: free to self-host, or $19 per agent a month on its Startups plan with 300 AI credits. Freshdesk Growth is also $19 per agent. Overall, the cheapest choice depends on how many conversations your AI handles each month, because AI fees make up most of the bill.

How much does AI customer support software cost per month?

For three agents and 1,000 AI conversations a month, about $550 to $1,100 at November 2026 list prices. Seats are the smaller part. Most of the bill is the AI fee, charged either per session or per solved conversation, depending on the help desk you choose.

Do startups need a separate chatbot tool?

Usually not. Intercom, Help Scout, Freshdesk and Chatwoot all include an AI agent that answers from your help articles. A separate tool only makes sense when the AI needs data from your own product, or has to take actions such as refunds or plan changes.

Is WhatsApp support still free?

Not fully. Since 1 October 2026, Meta charges for WhatsApp support replies after the first 1,000 per business phone number each month. The rate depends on the customer’s country, and your help desk or WhatsApp provider may add its own fee on top.

When should a startup build a custom AI support agent?

When a packaged agent cannot answer because the data lives inside your product, or when customers need the AI to do things such as refunds or plan changes. Until then, a packaged AI help desk is faster to launch and cheaper to run.

10. Conclusion

A minimalist AI help desk is one tool, a few good help articles and your customers’ main channel. This week, count last month’s conversations by channel and topic, then trial the help desk whose AI pricing fits that volume.
